Productize Your First Agent

How to turn one bespoke build into something you can sell repeatedly, and what to refuse so it stays a product.

The trap of bespoke work

Custom builds pay well and feel like traction. The problem is that each one takes about as long as the last, so revenue only grows if you add people, and the moment you stop selling your income stops with it. That is a consulting business, which is a fine business, but it is not the one most founders think they are building.

The tell is your build time. If the fourth engagement takes as long as the first, nothing is compounding and you are being paid to relearn the same lessons. If it takes half as long, you already have the beginnings of a product and should invest deliberately in that direction.

You do not have to choose immediately. The first two or three custom builds are how you discover what the product should be, and skipping them produces a product nobody asked for. The mistake is not starting bespoke; it is never leaving.

What to extract from build one

Go through the first build and separate what was specific to that customer from what would be true for anyone in the niche. The prompt structure, the tool definitions, the eval set, and the onboarding sequence are almost always general. Their field names, their thresholds, and their approval routing are not.

The eval set is the most undervalued asset in the pile. Every case where the agent got it wrong and you fixed it is a test that protects every future customer, and a library of those is what lets you change prompts without fear. Nobody can copy it, because it was earned.

Write down the objections you heard and what actually answered them, along with the questions their security review asked. That document shortens your next sales cycle more than any feature you could build, and it will be word for word what the next buyer in the niche asks.
